From Good to Great: Don’t Copy, Find Your Own Way

Agile become part of our lives and you can see some sort of “Agile” in every other company, but still, many companies are failing to be Agile and understand the mindset. Ron Jeffries talks about “Dark Scrum” for years and I see more and more frustrated people around than ever. So why are the companies failing?

The most appealing way how to fail is to copy someone. When it worked somewhere else, why shall we take a hard time trying to invent it ourselves when we can just apply it. It usually starts with a big push from the top and has often wrong expectation from such a change. Being Agile is going to be hard, you might not see the results right away, and renaming a few roles and departments would not be enough.

Instead, you need to start from the bottom, get the experience from the teams, learn on the way through your own failures, do experiments, have the courage to do things differently. At some time, when you got used to this way of working at the team level and can imagine what needs to change in the business, systems architecture, culture, and organizational design, you might need to get ready to the next step – scaling.

Which to tell you the truth shall be called ‘descaling’ instead as in order to work, you need to turn the organization around and build it around the cross-functional teams who can actually deliver value end to end. Be business value driven, customer-centric. Hold on, yes, you need to understand what the business value actually is and think about the organizational purpose which is matching that value at the same time. Why are you here as an organization, and what would happen if you disappear from the market tomorrow? Would someone miss you? Are your employees living that purpose?

Having the evolutionary purpose is an enabler for Agile culture to finally settle down and stick. Only then, when you have a higher purpose, you can talk about truly being Agile and forming the Agile organization. How many ideal organizations I’ve seen? None. How many companies I’ve seen, being on this Agile journey? Hopefully enough to demonstrate that we can make it. Give us the light at the end of the tunnel that we can actually turn the organization around and make it a better place to be. Make work fun again. It’s not about being ideal, Agile is about inspecting and adapting, learning from experiments, learning from failures. So instead of looking for some ideal organizations to copy, how about if we start with ourselves, get the courage to do things differently. Be brave. Be Agile.

The #ScrumMasterWay concept

When I first time decided to write my new book The Great ScrumMaster: #ScrumMasterWay I have a clear picture in my head of what I have to write about. I wanted to share what I learned on my ScrumMaster journey, offer you hints on how to avoid problems, bottleneck, falls during the way, and give you an advice on how to become the great ScrumMaster. To make it consistent learning path, I combined all necessary elements which must be used to successfully get to the great ScrumMaster journey into the #ScrumMasterWay concept. At the beginning of my writing, I had only independent pieces. When I started to write the book, the elements clicked together and created the coherent whole of the #ScrumMasterWay concept which I’m now presenting in brief at a separate website and in the Great ScrumMaster book: #ScrumMasterWay which has been published in January by Addison Wesley.

The concept is formed from my personal hands-on field experiences as a ScrumMaster and Agile enterprise coach which I got during my 15+ IT and Agile journey.

In the following blog posts, I’m going to introduce the core elements of the #ScrumMasterWay concept. The #ScrumMasterWay concept is shaped in two dimensions: ‘Myself’ and ‘The world’. The first dimension is dedicated to your own mindset, attitude, and personal growth. They help you to develop yourself as a person and become a great ScrumMaster. They consist of four building blocks: Metaskills, Learning, State of Mind and Leadership. The second dimension is dedicated to the outer world represented by your team, broader product group or the entire organization. The great ScrumMasters shall be able to work at all three levels of the world dimension and use a mixture of all different aspects of Myself dimension elements.

I hope the #ScrumMasterWay concept will help you to start your great ScrumMaster journey and help your organization to be successful in nowadays constantly changing the world.

The Great ScrumMaster

Great ScrumMasters are rare. Not because it is too difficult to become a great ScrumMaster, but because there is not enough advises on how to become one. Here are a few tips on how to become a great ScrumMaster. If you find this interesting, I’ve just finished a book, The Great ScrumMaster on Amazon.

Leadership

Great ScrumMasters are leaders. They know how to create leaders from others. They believe in others and help them to become successful. They can create active communities and heal relationships. Don’t make them team assistants. They are coaches and facilitators.

Curiosity

The attitude you should bring along is curiosity and respect. Be a cultural anthropologist. Your role has never been to tell others what to do, but to understand them. Be able to see them as people. Don’t be judgmental. Being a ScrumMaster is like playing a strategic game. Be creative in searching different ways to approach teams and organizations.

Learning

Being a ScrumMaster, you are never done with learning. Attend Agile conferences, watch videos, read books and blogs. But there is more than that. Most ScrumMasters are missing any experiences in coaching, facilitation and change management. You can start with a book, but you need to experience it and practice it. So find one class per year to attend, and continuously improve your skills in the mentioned areas.

Self-organization

The goal of ScrumMaster is to build self-organized teams around them. Keep it in mind when you are working with a team. ScrumMaster is not any team assistant, nor their mother to do the work instead of them and prevent them from failing. In order to learn, teams must fail sometimes. They must grow up and become self-confident, take over responsibility and ownership.

System

Work at all three levels of the #ScrumMasterWay concept. Especially the last one – ‘Entire System’ is critical to your successful great ScrumMaster journey. In order to succeed here, you need to understand the system thinking and be able to approach the entire organization as a system. A systems view makes your role more interesting and fun.
